Bob Kleinschmidt
Executive Coach for Leadership Transitions
I spent 13 years inside Johns Hopkins University as an internal consultant, working directly with senior leaders and faculty on change management, organization development, and leadership transitions. I also served as adjunct faculty in the MBA program at the Carey Business School. Before founding C3 Transformation, I led corporate leadership development at Exelon Corporation, a Fortune 100 energy company, designing and running programs across all six operating companies in the United States.
I didn't just study complex organizations from the outside. I worked inside them for two decades, navigated their politics, watched leaders succeed and fail, and learned what actually determines which way it goes.
That experience shapes everything about how I coach.
What I've learned

Most leadership transitions follow a predictable arc. The first few months feel manageable. Relationships are forming. There's goodwill in the room. Then things shift.
The organization turns out to be more complex than it first appeared. The people dynamics are harder to read. Decisions that should feel straightforward start to feel risky. And the instincts that have always been reliable start to feel less so.

That's the moment most leaders are least equipped for and least likely to ask for help. It's also the moment where the right thinking partner makes the most difference.

How I work

I'm not here to fix people or deliver leadership training. I help leaders think clearly when the situation is genuinely complex and the stakes are real.

We slow down enough to see what's actually happening, not just what it looks like on the surface. We figure out what deserves attention, what can wait, and what moves protect trust rather than erode it. The work is conversational, discreet, and grounded in how complex systems actually operate.

Clients describe the work as practical, discreet, and grounded in how complex systems actually work. I helps leaders cut through complexity, make better decisions, and build the credibility that sustains them in role.

A note on fit

This work is best suited for leaders who value depth over quick fixes, discretion over visibility, and genuine thinking partnership over generic advice. It is not a corrective intervention or a performance improvement tool.

If you are stepping into a new role, navigating a high-stakes situation, or trying to make sense of something that feels more complicated than it should, I'd like to talk.
